PREPARATION TO PHASE-OUT

Entails reviewing lease or sale contracts to assess the re-delivery technical condition and ensure adherence to technical records standards and consistency. Preliminary statuses and records are then prepared in accordance with lease return conditions. This is followed by conducting preliminary inspections of the aircraft's physical structure. Additionally, EOL maintenance packages are reviewed, with any necessary amendments addons as needed.

CASE STUDY

SITUATION

Our team had the honor of being chosen as part of an international group assigned to oversee the redelivery projects for an esteemed flag carrier's A320 and A330 aircraft. From 2019 to 2022, we dedicated ourselves to ensuring the successful redelivery of ten A330 aircraft and six A320 aircraft. The EOL maintenance checks were conducted at multiple MRO facilities, including those in Hong Kong, Ostrava, Czech Republic, among others. The transition from Bermuda registration to EASA standards was a crucial aspect, necessitating thorough maintenance and modifications to align with regulatory requirements and EU OPS standards. Retrieving records involved accessing data from various sources, including the AMOS systems, the airline's in-house servers, and physical archives of hard copies.

ACTION TAKEN

During the phase-out process by auditing each aircraft and its records, then creating tailored scopes of work. We compiled necessary aircraft statuses and supporting records meticulously, ensuring compliance with all regulations and contractual obligations. On-site, we managed inspections, negotiated additional works, and verified man-hours. Throughout, we maintained open communication with Lessor representatives, addressing any outstanding items on the redelivery checklist. These efforts facilitated the successful redelivery of client airlines A320 and A330 aircraft fleet, meeting stringent standards and timelines while fostering positive stakeholder relationships. 

RESULT

As a result of our efforts, all 16 aircraft were successfully returned within the specified delivery dates. Despite encountering unforeseen delays in some instances, our team resolved each issue promptly, ensuring that no penalties were incurred due to late delivery. Our efficient management and proactive problem-solving approach contributed to the smooth redelivery of all aircraft, reflecting our commitment to excellence and adherence to strict timelines. 

IMPACT ON OUR CLIENT

During this project, numerous components lacked utilization information in both ARC and traceability in our in-house AMOS system, having been incorporated into the fleet without utilization data. This resulted in non-compliance with typical return condition requirements, which stipulated that "component utilization shall not exceed 120% of airframe utilization as a group." Even though there were no airworthiness requirements, such needs were stipulated by commercial contractual requirements.

Faced with this challenge, lessors presented two options: either replace the components with unknown utilization or compensate at 50% of the components' book price, amounting to 2 million USD per aircraft. 

Our team embarked on a rigorous process to address this issue. We successfully restored utilization data for 20% of the affected parts by engaging with OEMs, MROs, and parts supplying companies. For the remaining 80%, we employed Airbus procedure "Instruction to Assign a life to a component incomplete history" ISI.00.05.0003 to calculate their utilization. 

This alternative approach was accepted by all lessors, resulting in substantial savings for our client. By avoiding component replacements and negotiating compensation, our client saved a remarkable 32 million USD, demonstrating our team's proactive and effective problem-solving capabilities.

When technical records issues arise, we add them to our open item list and working towards it’s resolution by searching through records archive, requesting records generated third party where it’s MRO or an spare parts supplier or advising to redo the task. If a solution cannot be found, our team then advises on whether it involves resolving the issue through commercial negotiations.
